Shopware to Shopify Migration in 2026: Real Cost, Timeline, and What Actually Breaks
DACH migration playbook
Migrating from Shopware (5 or 6) to Shopify takes 4 to 10 months and costs €25,000 to €700,000+ depending on catalog complexity, DACH-specific integrations, and whether you go native Shopify Plus or headless. For most mid-market fashion, lifestyle, and beauty brands operating on Shopware 6 with moderate B2B and ERP integration, the migration lands in the €80,000 to €250,000 range and completes in 4 to 6 months.
Brands leave Shopware in 2026 because Shopware 5 reached end of life in July 2024, Shopware 6's release cadence and app ecosystem trail Shopify's, DACH developer talent is expensive and scarce, the Beyond enterprise product hasn't delivered on the headless promise most mid-market brands hoped for, and Shopify Plus now offers the DACH-specific capabilities (multi-currency, VAT, Klarna, Mollie, giropay, Rechnung invoicing) that historically kept brands on Shopware. Post-migration, brands typically see a 2 to 4x reduction in three-year TCO, materially faster storefront performance, and release velocity measured in weeks rather than quarters.
What actually breaks in a Shopware to Shopify migration: custom Symfony bundles and plugins, Rule Builder logic, CMS Shopping Experiences (Erlebniswelten), Shopware B2B Suite customer hierarchies, DACH payment integrations (Klarna, Mollie, giropay, Rechnung), ERP connectors (SAP, Sevdesk, Weclapp, Xentral), and SEO equity if URL redirects are not mapped carefully. Everything else is a solved problem with the right playbook.
At Ask Phill, we have delivered 200+ Shopify Plus migrations across fashion, lifestyle, and beauty brands including complex platform replatforms from Magento (Pink Gellac, PAUW) and Salesforce Commerce Cloud (Denham). The Shopware playbook is roughly 90% the same as those; the 10% that is different is what this guide is about.
Shopware has been the leading DACH commerce platform for over a decade, and Shopware 6 is a technically strong Symfony-based product. But the economics and velocity gap versus Shopify Plus has widened, and 2026 is the year that gap became decisive for most mid-market brands considering the move. Six drivers dominate the conversations we have with Shopware brands.
1. Shopware 5 is end of life. Support for Shopware 5 ended in July 2024. Merchants still running Shopware 5 in 2026 are exposed to unpatched vulnerabilities, no new feature development, and a shrinking pool of developers willing to work on the legacy codebase. Migration is no longer optional; the only question is whether the destination is Shopware 6 or Shopify.
2. Shopware 6 migration is not free. Shopware 5 to Shopware 6 is not an upgrade. It is effectively a full replatform because the underlying architecture changed from Zend to Symfony, custom plugins do not port, and the frontend was rebuilt on Vue Storefront. Total cost and timeline for Shopware 5 to Shopware 6 are comparable to Shopware 5 to Shopify. If you are migrating anyway, the strategic question is whether to stay on Shopware.
3. Release velocity gap. Shopware ships major releases roughly twice a year. Shopify ships two Editions per year (Winter and Spring) plus hundreds of interim releases. Spring 2026 alone shipped 215+ features including the Universal Commerce Protocol, native A/B testing (Rollouts), and Hydrogen rebuilt on Vercel. See our Shopify Spring 2026 Edition breakdown for the full picture. The platform gap widens every quarter.
4. DACH developer talent has become expensive. Shopware development requires specific knowledge of Symfony, Twig, and the Shopware plugin architecture. The certified developer pool is concentrated in Germany and Austria, day rates have risen sharply, and hiring cycles are long. Shopify's developer pool is roughly 10 to 15 times larger by conservative estimates, spans multiple time zones, and has lower average day rates and much faster hiring.
5. App ecosystem depth. The Shopware app store has grown but remains an order of magnitude smaller than Shopify's. Common categories (returns management, loyalty, subscriptions, advanced search, personalization) have fewer options and less-mature apps. For mid-market brands, this means more custom development for capabilities that are off-the-shelf on Shopify.
6. Native AI and agentic commerce. Shopware's response to agentic commerce (products discoverable and purchasable inside ChatGPT, Perplexity, Copilot) is nascent. The Universal Commerce Protocol shipped with Spring 2026 makes every Shopify catalog eligible for AI-driven distribution instantly. For brands prioritizing AI-driven acquisition, Shopify has a multi-quarter lead.
Brands that were happy with Shopware in 2020 are moving in 2026 because Shopify Plus caught up on DACH-specific requirements while pulling ahead on velocity, ecosystem, and AI.
Shopify Plus wins on total cost of ownership, developer velocity, app ecosystem depth, release cadence, native retail (POS), AI distribution, admin usability, and time-to-market. Shopware retains an edge in a narrow set of scenarios: brands deeply embedded in the DACH ecosystem where SAP integration is central and where local support in German is a hard requirement, extreme catalog complexity where Shopware 6's flexibility genuinely helps, and brands whose in-house team is exclusively Symfony/Vue-fluent and unwilling to retool.
For most fashion, lifestyle, and beauty brands with €5M to €100M in online GMV, none of the Shopware-favoring scenarios apply meaningfully. Shopify Plus now handles multi-currency, EU VAT with OSS/IOSS, Klarna, Mollie, giropay, PayPal, Rechnung-style deferred payment via Klarna and Riverty, DHL/DPD/Hermes shipping, and native German/Austrian tax compliance out of the box.
For a full head-to-head, we cover this in our dedicated Shopify Plus pricing guide and Shopify Plus Partner evaluation framework.
The cost of migrating from Shopware to Shopify depends on four variables: catalog complexity, custom plugin count, DACH-specific integration surface area (ERP, tax, payment, shipping), and whether the frontend is native Shopify Plus or headless. Our observed ranges from 40+ enterprise Shopify migrations, weighted for the Shopware pattern:
Best for brands on a lightly-customized Shopware 5 or 6 setup, clean product data, and standard integrations (a payment gateway or two, one shipping carrier, one marketing tool). Uses a Shopify theme like Dawn or a paid theme with light customization. Data migrated via CSV export from Shopware admin plus Matrixify import to Shopify with manual QA. Fits brands under €5M in yearly revenue with fewer than 5,000 SKUs and no custom Shopware plugins.
The most common range for DACH fashion, lifestyle, and beauty brands migrating from Shopware 6 Evolve. Includes a custom Shopify Plus theme, complex data migration (products with 20+ attributes, price groups, historical orders, customer records), 3 to 6 integration rebuilds (ERP like SAP, Sevdesk, Xentral or Weclapp; PIM; marketing automation; POS; DACH payment mix), and a full SEO migration with 301 redirect mapping.
Headless Shopify Plus (Hydrogen, Next.js, or Remix), deep ERP/OMS/WMS integration, multi-country and multi-language (DE/AT/CH/NL/FR at minimum), custom checkout with Shopify Checkout Extensibility, complex B2B with hierarchical company structures and contract pricing, and specialized retail requirements. Fits brands with 20,000+ SKUs, multiple legal entities, and Shopware Beyond footprints that need careful mapping to Shopify's architecture.
The initial project is the visible line item. The ongoing savings are where Shopware-to-Shopify migrations produce genuine TCO wins.
For a full year-by-year comparison, request a paid discovery workshop and we will model your specific TCO. Or read the Shopify Plus TCO breakdown for the full cost stack.
A typical Shopware to Shopify migration runs 4 to 6 months from kickoff to launch for a mid-market brand. Enterprise Shopware Beyond migrations with deep ERP and multi-country integration run 6 to 12 months. The phases stack roughly like this.
Discovery (weeks 1 to 4). Audit the Shopware store: catalog structure, custom plugin inventory (Symfony bundles), Rule Builder logic, Shopping Experiences (CMS) content, price groups and customer groups, sales channels, ERP integration (SAP, Sevdesk, Xentral, Weclapp), payment providers, shipping carriers, VAT and tax setup (especially OSS/IOSS for cross-border DACH), SEO URL structure, and historical order/customer data volumes. Map integration requirements. Define the target Shopify architecture (native Plus vs headless). Deliver an architecture decision document.
Design (weeks 3 to 10, parallel). UX and UI design for the new Shopify Plus theme or headless storefront. For most Shopware brands this is also a rebranding or design-refresh opportunity. Define performance budgets per page type (LCP, CLS, INP targets) before development begins.
Data migration mapping (weeks 4 to 12). Map Shopware data schemas to Shopify equivalents. Products, variants, properties (Eigenschaften), price groups, categories, customers with hierarchies, orders, redirects. Identify which custom Shopware fields become Shopify metafields or metaobjects. Build the migration scripts. Shopware 6 exports via its API or via CSV from admin; the transformation phase is where most of the effort sits.
Development (weeks 8 to 22). Theme build (or headless storefront build), custom Shopify Functions for checkout logic, app installations and configuration, ERP and PIM integration development, custom admin extensions if needed, CMS setup (Shopify sections/metaobjects for native theme, or Contentful/Sanity/Storyblok for headless). Runs in parallel with data migration testing.
QA and staging migration (weeks 18 to 24). Full data migration to a staging Shopify store. Redirect map verification. Order flow testing. Multi-currency and multi-market testing (DACH-specific: VAT, Klarna, Mollie, giropay, DHL/DPD). B2B flow testing if applicable. Load testing.
Launch and post-launch (weeks 20 to 26). Cutover from Shopware to Shopify with DNS switch. Real-time monitoring. Redirect verification via Google Search Console. Post-launch hypercare for 4 weeks with rapid-response development capacity. Shopware contract wind-down (see below).
Fastest possible timeline: a smaller Shopware 5 or 6 brand with clean data and no custom plugins can migrate in 8 to 12 weeks. Slowest realistic timeline: enterprise Shopware Beyond builds with deep SAP integration and multi-country roll-out land at 10 to 14 months. Anything faster than 8 weeks or slower than 14 months usually means the scope was misjudged.
Most migration guides skip this. This is the editorial answer to "what will go wrong that I have not budgeted for."
1. Custom Symfony plugins with no Shopify equivalent. Shopware 6's plugin ecosystem is built on Symfony bundles. Enterprise Shopware stores commonly have 15 to 60 custom or vendor plugins installed. Common problem areas: advanced pricing logic, custom shipping calculators, DACH tax edge cases (Kleinunternehmerregelung, Reverse Charge, OSS/IOSS handling), and hyper-specific product configurators. Solutions: some become Shopify Functions, some become Shopify Apps, some become metaobjects, some genuinely need custom development. Plugin audit is week-one work.
2. Rule Builder logic. Shopware's Rule Builder is a powerful conditional engine used across pricing, shipping, promotions, and customer group visibility. It does not migrate directly. Every rule needs to be mapped to Shopify's equivalent primitive: discount and shipping rules become Shopify Functions, customer-group visibility becomes Shopify Customer Segments or B2B company catalogs, product visibility becomes collections or metafield-driven logic.
3. Shopping Experiences (Erlebniswelten). Shopware's CMS block system for merchandising landing pages is genuinely different from Shopify's approach. Maps to Shopify sections + metaobjects (native theme) or a headless CMS like Contentful, Sanity, or Storyblok (headless). Content-heavy in execution because each Shopping Experience needs to be rebuilt in the new system.
4. Price groups and customer groups. Shopware supports multiple price groups with graduated pricing, tied to customer groups. Shopify handles this via B2B price lists (per company or catalog) and Customer Segments. Mapping is straightforward architecturally but data-heavy in practice, especially for B2B-heavy brands.
5. Sales channels concept. Shopware 6 organizes multiple storefronts as Sales Channels sharing a backend. Shopify equivalent is Expansion Stores on Plus (9 included) plus Shopify Markets for country-specific presentation. The mapping is generally cleaner than Shopware's model but requires re-architecting how storefront-specific content is managed.
6. SEO equity if URL redirects are not mapped carefully. The single most-cited migration failure. Shopware URL structures often differ from Shopify's default. Every existing indexed URL needs a 301 redirect to its Shopify equivalent. Miss this and organic traffic drops 30 to 60% in the first six weeks post-migration. See the SEO migration checklist below.
7. Historical order and customer data. Migrating years of order history and customer accounts requires careful mapping. Shopify has strict data limits per resource, and most migration guides will tell you to leave older orders behind. At Ask Phill, we aim to migrate up to 10 years of historical orders so brands keep customer lifetime value data, repeat-purchase history, and CRM segmentation intact. It takes deliberate mapping and staged imports, but the alternative (running Shopware in maintenance mode as an archive) creates a permanent data debt.
8. DACH payment providers. Klarna, Mollie, giropay, PayPal, Sofort, Rechnung (invoice-based deferred payment), Ratenkauf. All are supported natively or via app on Shopify Plus, but the configuration and testing surface is larger than most SaaS payment integrations. Rechnung-style deferred payment is now handled via Klarna and Riverty on Shopify (not native Shopify Payments); this needs specific attention during discovery.
9. VAT / OSS / IOSS and DACH tax compliance. Shopware has strong native VAT handling for DACH cross-border. Shopify Plus handles this via Shopify Tax (native) plus optional Avalara AvaTax or Taxdoo integration for edge cases. The switchover requires re-verification against your accountant's setup; do not assume automatic parity.
10. ERP integrations (SAP, Sevdesk, Weclapp, Xentral, plentymarkets). Shopware has mature connectors to the DACH ERP stack. On Shopify, most of these have first-party or well-maintained third-party apps (SAP via integration platforms like Celigo or Boomi; Sevdesk via native connector; Xentral via app; Weclapp via API), but each integration is a discrete rebuild. Do not underestimate.
11. B2B Suite hierarchies and roles. Shopware B2B Suite offers multi-role, multi-buyer company structures with granular permissions and approval workflows. This maps to Shopify B2B (available on Basic through Plus as of 2026, see B2B on Shopify) with companies, buyer roles, and draft-order approval. The feature set is broadly comparable in 2026, but role and approval logic often needs to be re-architected rather than translated 1:1.
12. Custom checkout logic. If your Shopware checkout has custom steps, age verification, GDPR-specific consent capture, prescription verification, or custom validation logic, rebuild via Shopify's Checkout Extensibility API (Plus only). Cannot be replicated on Basic or Advanced plans.
Everything on this list is solvable. None of it is a reason to stay on Shopware. It is a reason to budget for a serious discovery phase and pick an experienced Platinum Partner who understands the DACH-specific requirements.
Shopware 5 reached end of life on 31 July 2024. Since then, no new security patches or feature updates have shipped. Merchants still running Shopware 5 in 2026 are exposed to a growing set of known vulnerabilities and are strongly recommended to migrate.
Timeline for Shopware 5 to Shopify: typically 3 to 6 months.
Cost: €25,000 to €120,000 depending on customization and integration count.
Migration approach: Shopware 5 data exports are simpler than Shopware 6 (less API surface, more CSV/database-level extraction). The rebuild work is where the effort sits, not the extract. Custom Shopware 5 plugins (Ioncube-encoded PHP) do not translate; every custom capability needs to be re-implemented on Shopify.
For brands on Shopware 5, the strategic question is not "Shopware 5 or Shopify" but "Shopify or Shopware 6". Both require full replatform. Shopify's velocity, cost, and ecosystem advantages usually win the comparison.
Shopware 6 is a modern PHP platform built on Symfony with a Vue Storefront frontend and API-first architecture. Compared to Shopware 5, the data model is cleaner and the extraction is more programmatic, but the frontend rebuild is where the bulk of the work goes.
Key differences vs Shopware 5:
Cost parity with Shopware 5: in our experience, migrating from Shopware 6 typically costs about the same as Shopware 5. The Shopware 6 data model is cleaner and the API extraction is more programmatic, but the frontend rebuild dominates the effort either way.
Unlike Magento's ecosystem, there is no dominant off-the-shelf "Shopware to Shopify" migration tool. Enterprise Shopware migrations are typically executed with a combination of bespoke scripts and general-purpose Shopify import tools.
Bespoke migration scripts. The typical approach for enterprise Shopware replatforms. Custom Node.js or Python scripts read Shopware data via the Admin API (Shopware 6) or direct database extraction (Shopware 5), transform it to Shopify's schema, and write via Shopify's Admin GraphQL API using bulk operations. This is what Ask Phill uses for enterprise Shopware migrations. Handles the edge cases the off-the-shelf tools do not: Rule Builder logic, price group mapping, Shopping Experience content, custom Shopware plugin data.
Matrixify (formerly Excelify). A Shopify app for CSV-based bulk import and export. Excellent for mid-market Shopware migrations where the data volume is manageable and the transformation is straightforward. Cost: $50 to $200/month. Best for: brands with agency support who need fine-grained control over how Shopware data maps to Shopify fields.
Shopware Admin API export. Shopware 6 exposes a well-documented Admin API. Extraction is programmatic via /api/product, /api/customer, /api/order, and the CMS Shopping Experience endpoints. Rate limits are the constraint; large catalogs need batched extraction.
Shopify's Bulk Operations API. The native Shopify API for large-scale writes. Used inside custom migration scripts to import products, customers, and orders efficiently within API rate limits.
The tool question matters less than the partner question for Shopware migrations. In an experienced Platinum Partner-led Shopware replatform, the tools are the delivery mechanism, not the strategy.
Losing SEO equity is the single most-cited failure of Shopware to Shopify migrations. It is entirely preventable with discipline. The checklist we run on every enterprise migration:
Before launch:
/detail/[uuid] product URLs vs Shopify's /products/[handle]), test the redirect at scale using the SEO URL slug field where available. At launch:
Post-launch monitoring:
Skipping any step on this checklist is where migrations lose traffic. We estimate 60 to 80% of migration SEO failures come from redirect map gaps or delayed 301 implementation.
Shopware's B2B Suite is one of its historical strengths, particularly in the DACH mid-market. As of 2026, Shopify B2B has reached feature parity with Shopware B2B Suite for most requirements. Winter '26 shipped native B2B on Basic, Grow, Advanced, and Plus plans; the full B2B Suite equivalent lives on Plus. See our complete B2B on Shopify guide for the full feature comparison.
Key mapping considerations for B2B Shopware to Shopify:
Most Shopware B2B feature parity now exists in native Shopify B2B on Plus. Some edge cases (highly customer-specific pricing at scale, complex EDI workflows with SAP, per-buyer contract pricing) benefit from Shopify Plus with Custom App integration for ERP and EDI providers.
Every Shopware merchant has a stack of custom plugins that do specific things. Here is how the most common categories map to Shopify equivalents.
The one-to-one mapping does not always exist. Some Shopware plugin capability requires rethinking rather than replicating. This is where an experienced Platinum Partner earns their fee.
We have not (yet) publicly documented a Shopware migration case study, though we are working with brands on Shopware-to-Shopify replatforms in 2026. What we can point to is the underlying enterprise migration capability that transfers directly:
The Shopware playbook is roughly 90% the same as our Magento and SFCC playbooks. The 10% that is different (Symfony plugins, Rule Builder, Shopping Experiences, DACH payment mix, ERP stack) is what this guide is about. If you are evaluating a Shopware replatform and want to see the depth of our enterprise migration work firsthand, the paid discovery workshop is where we build your specific migration plan.
The first 90 days on Shopify after leaving Shopware have a predictable rhythm.
Weeks 1 to 2: hypercare. Real-time monitoring of orders, checkout, integrations. Expect 3 to 6 minor issues per week that require rapid fixes. Have your development partner on retainer with dedicated capacity. DACH-specific watch items: VAT calculation on cross-border orders, Klarna and Mollie transaction flow, Rechnung invoice generation timing.
Weeks 3 to 6: SEO stabilization. Organic traffic dips 5 to 15% then recovers as Google reprocesses your redirect map and re-indexes URLs. Watch GSC Coverage report daily. If traffic does not recover by week 8, the redirect map has gaps.
Weeks 4 to 8: Shopware contract wind-down. Shopware contracts are typically 12 or 24 months with specific termination clauses. Plan the wind-down carefully; some brands run Shopware and Shopify in parallel for 2 to 4 weeks during cutover for zero-downtime safety, which adds cost but reduces risk.
Weeks 6 to 12: performance measurement. Core Web Vitals improvements start showing up in Google's ranking signals. Most brands see 15 to 40% organic traffic growth compared to their Shopware baseline within 90 days if the migration was executed cleanly. Site speed improvements are typically dramatic.
Weeks 8 to 12: iterate on the new capabilities. Start using capabilities Shopware did not have or made harder to use: Shopify Functions for discount and checkout logic, native A/B testing (Rollouts, shipped in Spring 2026), Shopify B2B if applicable, Klaviyo integration depth, Shopify POS unified retail (if you run physical stores).
Month 4 onward: unlock growth. With platform cost, plugin maintenance burden, and developer bottleneck removed, teams can focus on revenue-generating projects instead of firefighting. This is where the migration ROI compounds and where most Shopware-to-Shopify brands see step-change improvements in commercial velocity.
A typical Shopware to Shopify migration takes 4 to 6 months for a mid-market brand. Smaller Shopware stores with clean data and no custom plugins can complete in 8 to 12 weeks. Complex enterprise migrations with headless architecture, multi-country roll-out, and deep SAP/ERP integration take 8 to 14 months. The primary variables are custom plugin count, integration surface area, and B2B complexity.
Shopware to Shopify migration costs range from €25,000 for a no-code migration to over €700,000 for full enterprise headless implementations with deep DACH integration work. Most mid-market fashion, lifestyle, and beauty brands land in the €80,000 to €250,000 range for a Shopify Plus rebuild. Ongoing cost savings post-migration typically deliver 2 to 4x lower total cost of ownership over three years compared to remaining on Shopware.
Not if the migration is executed correctly. A properly implemented 301 redirect map, preserved title tags and meta descriptions, and rebuilt structured data typically causes a temporary 5 to 15% traffic dip in the first two weeks that fully recovers within four to eight weeks. Many brands see organic traffic growth of 15 to 40% within 90 days because Shopify's Core Web Vitals scores materially outperform Shopware. Skipping the SEO migration checklist is the most common cause of permanent traffic loss during platform migrations.
Shopware 5 reached end of life on 31 July 2024. Both Shopware 5 to Shopware 6 and Shopware 5 to Shopify are effectively full replatforms because Shopware 5 to 6 changed the underlying architecture. Comparable cost and timeline. The strategic question is where you want to be in three years: on Shopware 6's slower release cadence and smaller ecosystem, or on Shopify Plus's compounding velocity advantage. For most fashion, lifestyle, and beauty brands, Shopify is the better long-term destination.
Shopware Rise starts around €600/mo, Evolve is €2,000 to €4,000/mo, and Beyond starts around €5,000/mo. Shopify Plus is $2,300 USD/month or 0.35% of GMV, whichever is greater, plus a 0.20% third-party transaction fee if you use a non-Shopify payment gateway (waived on Shopify Payments). At typical DACH mid-market volumes (€5M to €30M online), Shopify Plus is comparable or cheaper on platform fee alone. Add lower plugin maintenance, lower agency spend per hour, and higher release velocity, and the three-year TCO gap widens further.
Yes, and as of Winter '26 Shopify B2B has reached feature parity with Shopware B2B Suite for most requirements. Shopify B2B supports company accounts with buyer permissions, custom price lists with tiered pricing, net payment terms (Net 15, 30, 60, 90), quantity rules, wholesale channels, and integrated ordering. It is available across all Shopify plans as of 2026. For complex enterprise B2B with heavy SAP EDI workflows and per-buyer contracted pricing, Shopify Plus with Custom Apps is typically the right architecture.
All are supported on Shopify Plus, with different configuration paths. Klarna is a native Shopify partner with a first-party integration for both consumer-side payment and deferred Rechnung-style invoicing. Mollie is officially supported with a native gateway. giropay and Sofort are supported via the Klarna gateway or Mollie. PayPal is native. Rechnung (invoice-based deferred payment) is handled via Klarna or Riverty on Shopify; it is not native Shopify Payments. Test all providers thoroughly during staging, particularly for cross-border DACH transactions.
All major DACH ERP systems have paths to Shopify. Sevdesk has a native Shopify connector. Xentral and Weclapp have well-maintained third-party apps. SAP integration is typically handled via integration platforms like Celigo, Boomi, or middleware (custom or off-the-shelf like Silver Peak). plentymarkets has a Shopify integration. Each integration is a discrete rebuild during migration; do not assume automatic parity with your Shopware setup.
Choose native Shopify Plus if platform speed, developer velocity, and total cost of ownership are your primary drivers and your Shopware customization was moderate. Choose headless (with Hydrogen, Next.js, or Remix) if you need extreme design flexibility, granular content management independence (typically with Sanity, Contentful, or Storyblok), or custom product experiences beyond what Shopify's Liquid templates support. Shopware brands migrating with a strong Vue/design team often lean headless. Most mid-market Shopware replacements land on native Shopify Plus. See our headless Shopify guide for the full decision framework.
